
How To Tell If A Hydraulic Pump Is Bad — Real Diagnostic Signs
The most common way to figure out if a hydraulic pump is bad is to work through a diagnostic sequence rather than guess. At Ames Hydraulics we diagnose pump problems every week, and about half the time the customer’s initial guess (“the pump is bad”) turns out to be wrong — the failure is actually somewhere else in the hydraulic system. This guide walks through the real signs that a hydraulic pump is bad, versus symptoms that look like pump failure but are actually something else.
Symptom 1: Slow Machine Motions At Working Temperature
Slow motions is the most common complaint that gets diagnosed as “hydraulic pump is bad.” Sometimes it is; often it isn’t. When machine motions get slower as the system warms up, the cause is often reduced viscosity revealing internal leakage that was masked when the fluid was cold. Pump internal wear allows more fluid to bypass the pumping elements at higher temperature; the bypass flow shows up as reduced working flow at the cylinder or motor. This IS a pump-failure symptom. But the same symptom shows up if a cylinder has internal bypass past a worn piston seal — you’d swear the pump was slow, when the pump is fine and the cylinder is the problem. Diagnosis requires isolating the pump.
Symptom 2: Whine Or Howl Under Load
Audible pump noise under load is a real sign a hydraulic pump is bad. Piston pumps that have worn internally often develop a distinctive whine as the pistons work harder to maintain flow. Gear pumps that have lost internal clearances make a howl or a growl. Vane pumps that have failed internally make a rattling noise. Any of these noises — if new to the machine — are worth investigating. Cold-start noise that goes away as the system warms up is often normal; noise that develops at operating temperature and stays there is failure.
Symptom 3: Working Pressure Falls Off Under Load
Watch a pressure gauge on the pump output during a machine cycle. If pressure builds normally at low load but falls off as load increases, the hydraulic pump is bad or the system relief valve is failing. Pump internal wear causes case-drain flow to increase under load; the working flow drops and pressure falls. This is the clearest diagnostic pattern for a worn pump. But test the relief valve first — a stuck-open relief valve looks exactly like a bad pump and is much cheaper to fix.
The Definitive Test: Case-Drain Flow Measurement
The definitive way to prove whether a hydraulic pump is bad is to measure case-drain flow with a flow meter installed on the pump case-drain line. Every piston pump has an expected case-drain flow at working PSI — typically a small percentage of total pump displacement, spelled out in the pump manufacturer’s spec sheet. When case-drain flow exceeds spec, the pump is internally worn. When case-drain flow is within spec, the pump is fine and the problem is downstream. This test takes 20 minutes with the right equipment and eliminates all the guessing.
What Looks Like Pump Failure But Isn’t
Common non-pump problems that get misdiagnosed as “hydraulic pump is bad“:
- Reservoir low on fluid — pump cavitates, can’t build pressure
- Suction hose collapsed internally — starves the pump
- Suction strainer clogged — same effect
- Air leak on suction side — pump ingests air, can’t build pressure
- Relief valve stuck open — pressure never builds because fluid dumps back at relief
- Cylinder internal bypass past piston seal — makes system feel slow, looks like pump
- Motor internal bypass past case seal — same
- Contaminated fluid — can affect pump internal function without pump wear
Every one of these is cheaper to fix than a pump replacement. If diagnostics point at one of them, address it — don’t replace a pump that isn’t actually bad.
Rebuild Vs Replace When The Pump IS Bad
If diagnostics confirm the hydraulic pump is bad, the next question is rebuild versus replace. Rebuild is the right call on larger piston pumps (typically $2,000+ new-pump cost) when OEM parts remain available — rebuild typically runs 30–50% of new-pump cost. Replace is the right call on small gear pumps under $500 where rebuild labor exceeds new-pump cost. Specialty pumps and older pumps where parts have aged out of availability get case-by-case evaluation.
When It’s Worth Sending To A Shop
DIY hydraulic work is realistic for mechanically-inclined owners on small equipment with common components. Where shop work wins is when the equipment is critical, the components are larger or more expensive, or the diagnostic requires bench-testing tools most owners don’t have. Getting the diagnosis right is often the hardest part — a wrong diagnosis leads to buying parts that don’t fix the problem and losing more time.
