Hydraulic Cylinder Diagnosis — Isolate The Real Failure
Hydraulic cylinder diagnosis is the step most customers skip and then regret. Diving into a rebuild without figuring out what actually failed means either rebuilding a healthy cylinder (wasting money) or rebuilding without addressing the real problem (the same symptom comes back within weeks). This page walks through how we diagnose hydraulic cylinder problems and how you can rule out common upstream issues before committing to a rebuild.

The Symptoms And What They Suggest
Hydraulic cylinder diagnosis starts with the specific symptom. Different symptoms point to different failures.
Oil weeping down the rod: rod seal or wiper seal failure — cylinder rebuild.
Load drifts under weight: piston seal bypass or upstream check-valve failure — needs isolation testing to determine which.
Cylinder won’t extend: piston seal blow-by, pump not building pressure, control valve stuck, hose plugged — four possible causes needing separate diagnosis.
Cylinder won’t retract: bent rod, return line blocked, control valve stuck, piston seized — different causes than won’t extend.
Cylinder cycles slow: pump wear, filter plugged, cold fluid — usually upstream problems, not the cylinder itself.
Cylinder shudders or chatters: air in the system, contamination, pump cavitation — again usually upstream.
Isolating Cylinder Vs. Upstream
The single most useful hydraulic cylinder diagnosis test isolates the cylinder from the rest of the system. Disconnect the pressure and return hoses from the cylinder. Manually push and pull the rod. If the rod moves smoothly through its full stroke without binding, the cylinder is mechanically fine and the problem is upstream (pump, valve, hoses). If the rod won’t move or binds, the cylinder itself needs work.
Pressure Testing At The Cylinder
The second most useful hydraulic cylinder diagnosis test is measuring pressure at the cylinder’s ports during operation. Put a gauge in the pressure port and have the operator activate the extend function. Read the gauge. Normal system pressure at rated flow means the pump and valves upstream are working — the problem is at or downstream of the cylinder. Low pressure means the pump or a relief valve is bypassing — the problem is upstream, not the cylinder.
Piston Bypass Check
To specifically test for piston seal bypass (cause of drift-under-load complaints), pressurize the extend side, cap or dead-head the retract side, and watch what happens. If pressure holds on the extend side, the piston seal is good. If pressure decays on the extend side (fluid bypassing across the piston to the retract side), the piston seal is failed. This test is definitive and takes ten minutes if the plumbing is accessible.
Rod Inspection
Extend the cylinder fully so the rod is exposed. Wipe it clean and inspect. Look for pitting depth, chrome flaking, rust patches, bends (sight down the rod for straightness), and scoring. External Leak Isolation
If oil is visible external to the cylinder, isolate where it’s coming from. Wipe everything dry, pressurize the cylinder, watch for wet spots to appear. Rod seal leak: oil at the rod. Port fitting leak: oil at fitting. End cap leak: oil at end cap. Barrel wall leak: oil somewhere on the barrel — worst case, usually means cracked barrel and replacement.
Contamination Check
Contaminated hydraulic fluid causes cylinder failures. Hydraulic cylinder diagnosis often includes fluid inspection — drain a sample into a clear container and let it settle. Water separates at the bottom. Metal particles are visible as dark specks. Dirt and grit make the fluid cloudy. Any of these mean the system needs a fluid change and filter service in addition to whatever cylinder work is needed.

Standalone hydraulic cylinder diagnosis at our shop: $150-$300 depending on complexity. Includes visual inspection, bench pressure test (if the cylinder is removed), rod inspection, and a written finding with recommended repair scope. If you proceed with rebuild through us, the diagnosis cost is credited toward the repair.

What A Good Hydraulic Cylinder Diagnosis Includes
Full inspection covers: rod condition (pitting, straightness, chrome), barrel condition (visible scoring, dent damage, corrosion), port fittings (leaks, damage, correct fitment), end caps (leaks, integrity), pressure test result at rated pressure, and cycle function test. Written findings tell the customer exactly what’s wrong and what the fix costs.
Turnaround
Standalone diagnosis: typically same-day or next-day when scheduled. Turnaround depends on our current shop load — call ahead. Rebuild following diagnosis: standard 5-10 business days.
Why Diagnosis Before Rebuild Matters
Most cylinder failures we see have multiple issues — a leaking rod seal AND a pitted rod AND a scored barrel. Rebuilding without diagnosis addresses one issue and misses the others. New seals fail against the pitted rod within weeks. Proper hydraulic cylinder diagnosis identifies all the issues so the rebuild addresses everything at once.
Common Questions About Hydraulic Cylinder Diagnosis
Can I diagnose the cylinder myself? Some tests yes — visual inspection, isolation test, external leak identification. Bench pressure testing requires bench equipment most shops don’t have.
Do you charge diagnosis separately if I want you to rebuild? Standalone diagnosis is charged separately but credited toward the rebuild if you proceed with us. If you know you want the rebuild, the diagnosis is included at no extra charge.
How accurate is diagnosis from photos versus in-person? Photos help but can miss internal issues. Best diagnosis is bench inspection with pressure testing.
Will diagnosis void my machine warranty? Non-invasive diagnosis (pressure testing, visual inspection) shouldn’t affect warranty. Disassembly for internal inspection could — check with the dealer if you’re in warranty period.
