Reading the Smoke
Old diesels tell you what’s wrong if you know the language. White smoke on start-up that clears is normal cold behavior; white smoke that stays means fuel arriving late or weak — timing drift or worn pumping elements. Black smoke under load is too much fuel or not enough air — injectors dribbling instead of atomizing, or a governor overfueling. A hunting, surging idle is classic governor wear. Hard hot starts point at internal pump leakage; hard cold starts at fading transfer pressure or timing. And low power with clean exhaust is often just a fuel supply problem — plugged tank screens and collapsing lines that cost $50, not $2,000. The Fuel Quality Connection
Mechanical injection pump failures almost never start in the pump — they start in the tank. These pumps are lubricated by the fuel itself, machined to tolerances tighter than anything else on the machine, and everything that reaches them passes through whatever filtration the machine still has. Water is the killer: it strips the lubricating film, rusts the internals during storage, and in a hard freeze can crack components outright. Sediment from rusted farm tanks wears the metering elements a little every hour. And modern ULSD runs drier than the fuel these pumps were designed for — worth knowing on a machine that sat for a decade. Common Injection Questions
My old diesel is suddenly hard to start hot — why hot and not cold? Heat thins fuel, and thin fuel leaks past worn pumping elements internally; it’s the classic first symptom of injection pump wear, and catching it early keeps options open. Can I keep running a tractor that smokes a little? Usually yes for a season — but black smoke is unburned money and washed cylinder walls, so the deferral isn’t free. The engine ran away when it started — now what? Don’t start it again. Runaway means the governor or a flooded case, it’s dangerous, and it’s diagnosable — tow it or call first.
