
Hydraulic Pump Not Building Pressure? — Diagnosis & Repair Guide
When your hydraulic pump not building pressure is the problem, it’s easy to assume the pump is dead and needs replacement. Sometimes that’s true; often it’s not. At Ames Hydraulics we diagnose this exact complaint every week, and about half the time the pump itself is fine — the actual failure is somewhere else in the system. Before you buy a $2,000 replacement pump, work through the diagnostic sequence below or bring the equipment to us for proper diagnosis.
Step 1 — Verify The Complaint
The complaint “hydraulic pump not building pressure” can mean several different things. Sometimes the pump is producing full pressure but the system isn’t using it (relief valve stuck open, valve spool jammed, or downstream leak). Sometimes the pump is producing partial pressure. Sometimes the pump is producing no pressure at all. First step is to actually measure pressure at the pump output with a gauge, not at the cylinder or motor. If the pump output is at working PSI, the pump is fine and the problem is downstream. If the pump output is low, the problem is at the pump or upstream (fluid supply).
Step 2 — Check The Fluid Supply
The most common cause of a hydraulic pump not building pressure is not the pump — it’s the fluid supply. Common causes on the supply side: reservoir low on fluid (pump cavitates and can’t build pressure), suction hose collapsed internally (blocks fluid to pump), suction strainer clogged (starves pump), or air leak in the suction line (pump ingests air, can’t build pressure). Every one of these is cheap to fix — but if you skip supply diagnosis and go straight to pump replacement, you install a fresh pump onto the same broken supply and it fails the same way within days.
Step 3 — Check The Relief Valve
The system relief valve sets maximum pressure. If it’s stuck open, the pump can’t build pressure because fluid dumps back to reservoir at the relief valve. Symptoms: pump makes normal sound but pressure never builds; system feels warm because fluid is circulating through the relief valve continuously. This is fixable — often just cleaning debris out of the relief valve, sometimes requiring a rebuild. Do not skip this diagnostic step. A stuck relief valve looks like a “hydraulic pump not building pressure” problem but is actually a $50–$200 valve issue, not a $2,000 pump replacement.
Step 4 — Check Case-Drain Flow On Piston Pumps
On piston pumps (most modern hydraulic systems above small skid-steer size), the internal wear pattern that causes reduced output is case-drain flow going up. Case-drain flow is a normal part of piston pump operation, but as the pump wears internally, more and more fluid ends up in the case drain and less produces working pressure. Measuring case-drain flow with a flow meter tells you whether the pump is internally worn. When case-drain flow exceeds manufacturer spec, the pump is worn and rebuild or replacement is appropriate. When case-drain is within spec, the pump is fine and the issue is elsewhere. This is the definitive diagnostic step for a hydraulic pump not building pressure issue on piston-pump equipment.
Step 5 — Check For Downstream Bypass
Even with a healthy pump, working pressure disappears if there’s a downstream bypass — a cylinder with an internal leak past the piston seal, a hydraulic motor with worn internal seals, or a valve with internal spool wear. Pressure builds at the pump output but bleeds off through the bypass path. Common test: dead-head the pump output on a test rig; if pressure builds to relief-valve setting, the pump is fine and the problem is downstream. If pressure won’t build on the dead-head, the problem is at the pump or upstream.
When To Rebuild Vs Replace The Pump
If diagnostics confirm the hydraulic pump not building pressure failure is actually at the pump, the next question is rebuild versus replace. Rebuild economics depend on pump age, parts availability, and rebuild cost versus new-pump cost. Small gear pumps under $500 replacement cost are rarely worth rebuilding — parts and labor equal or exceed new pump cost. Larger piston pumps in the $2,000–$8,000 replacement range are almost always worth rebuilding if OEM seals and internal parts are still available — rebuild typically runs 30–50% of new-pump cost. Very large specialty pumps sometimes have no aftermarket parts support; those go to rebuild specialists or replacement.
